Most security operations teams today are under pressure to implement AI.

For good reason. Backlogs keep growing, alert fatigue isn’t improving, and analysts are stretched thin. AI promises to change that by enabling teams to investigate more alerts, move faster, and reduce the operational load on already overwhelmed staff.

So organizations do what they’ve always done. They start a process: evaluate AI SOC tools, talk to vendors, run pilots, and compare capabilities. It feels like a familiar and reasonable approach.

But according to Oliver Rochford (ex-Gartner, now Cyberfuturists), who led the research behind this buyer guide, most teams are skipping a critical step.

Before evaluating tools or vendors, there is a more fundamental decision to make, and it often goes unexamined: how do you actually want to operationalize AI in your SOC?

At a high level, this comes down to a simple but consequential choice. Do you build and run AI yourself, or do you consume it as a service?

Most teams don’t answer this explicitly. They begin evaluating tools and, in the process, drift into one model or the other without fully understanding the implications. Once that path is set, it becomes increasingly difficult to reverse.

This is not a tooling decision, it’s an ownership one 

One of the central points in Rochford’s analysis is that AI fundamentally changes the nature of the SOC decision. Historically, organizations asked a relatively simple question: who runs the SOC? With AI, that question evolves into something more complex and more important.

Who owns the decisions the system is making?

AI systems do not just assist analysts. They prioritize alerts, suppress signals, assemble investigation context, and influence outcomes, often before a human is involved. These behaviors are not edge cases; they are core to how AI-driven systems operate.

That makes this an ownership and governance decision, not just a tooling or sourcing decision. If you deploy AI SOC tools internally, you are responsible for how those decisions are made and whether they are correct. If you adopt an AI-enabled MDR, you are delegating part of that responsibility and must understand how those decisions are made on your behalf.

Why AI SOC is harder than it looks: the context problem

The promise of AI SOC tools is real. They can investigate at scale, correlate signals across systems, and significantly reduce manual effort. But realizing that promise requires something most teams underestimate: a fully built context system.

AI does not operate effectively on raw logs alone. It depends on structured, meaningful context that allows it to interpret activity in a way that reflects the realities of your environment.

In practice, that means the system needs to understand which identities are privileged or sensitive, how assets relate to each other across environments, what “normal” behavior looks like over time, and how historical knowledge can be used to improve future decisions. Without this, AI is not performing true investigation, it is simply processing incomplete information faster.

This is why many AI SOC deployments plateau. The system produces output, but it is inconsistent, difficult to explain, or not actionable enough to rely on. Analysts compensate by double-checking results, adding exceptions, and gradually losing confidence in the system’s ability to operate independently.

As Rochford’s report highlights, the limiting factor is not model capability. It is whether the organization can provide the environment and structure required for AI to operate effectively.

What AI-enabled MDR changes

AI-enabled MDR approaches this challenge from a different direction. Instead of requiring each organization to build its own context system and operational model, the provider does it as part of the service.

This includes building and maintaining context across environments, operating the AI system on a day-to-day basis, and continuously improving decision quality based on a broader set of data and experiences.

The result is faster time-to-value and more predictable outcomes, particularly for organizations that do not have the resources or expertise to build these capabilities internally. Rather than standing up an AI-driven SOC from scratch, you are adopting one that has already been built and refined.

However, this comes with a different tradeoff. You are delegating part of the decision-making process. That means you need to understand how the system operates, what decisions are being made on your behalf, and what level of visibility and control you retain.

The real decision: build vs. delegate

Rochford frames this as the core decision organizations need to make. Not which tool is better or which vendor has more features, but whether you want to own and operate this system yourself or delegate it to a provider.

Each path comes with different requirements.

If you build internally, you need the ability to structure and maintain context across systems, internal expertise to operate and improve AI-driven workflows, and the capability to govern and validate decisions made by the system.

If you delegate to an AI-enabled MDR, you need confidence in the provider’s operating model, visibility into how decisions are made, and clear accountability for outcomes.

Neither model is inherently better. But they are fundamentally different, and choosing the wrong one for your organization’s capabilities will create friction quickly, regardless of how strong the underlying technology is.

The economics behind the decision

This is not just a technical or operational decision. It is also an economic one.

Building an AI SOC internally is not simply about purchasing a tool. It requires sustained investment in data engineering, detection engineering, and ongoing system tuning. The initial deployment is only a small part of the cost — most of the effort comes from maintaining, adapting, and improving the system over time.

In practice, this often means reallocating or adding headcount. Analysts spend time validating outputs and investigating inconsistencies. Engineers are required to shape how the system behaves, integrate new data sources, and refine decision logic. Over time, the organization takes on the responsibility of operating and improving an AI-driven system.

These costs are rarely fully visible at the beginning of the evaluation process.

An AI-enabled MDR shifts this model. Instead of building and maintaining these capabilities internally, you are paying for an outcome. The provider absorbs the cost of building the context system, operating the AI, and continuously improving it across environments.

This does not eliminate tradeoffs. You are exchanging internal investment for external dependency, and cost predictability for reduced control.

But it changes the structure of the decision.

The question is no longer just what performs better, but:

Where do we want to carry the cost and complexity of making AI work?

How to evaluate this decision

One of the key contributions of Rochford’s report is reframing how this decision should be evaluated. Traditional criteria such as coverage, integrations, and response times are no longer sufficient.

Instead, organizations should focus on how the system builds and maintains context, what decisions are made automatically versus surfaced to humans, whether those decisions can be understood and audited, and who is accountable when something is missed.

These questions reflect the real shift AI introduces, from evaluating tools to evaluating decision-making systems.

Bottom line

AI is not just another capability in the SOC. It changes how investigations happen, how decisions are made, and what it takes to run security operations effectively. That makes this an operating model decision, not a tooling one.

Most organizations are already making this decision, whether they realize it or not. The goal is to make it deliberately, before you start evaluating vendors.
